The Inspection Line They Had Been Priced Out Of: AI Quality Control for a Vietnamese Foam Manufacturer

Context

A mid-sized manufacturer of foam cores and mattress components in the Hanoi-Hai Phong industrial corridor of northern Vietnam, supplying both domestic Vietnamese bedding brands and export customers in Western Europe. Like many manufacturers that expanded production in Vietnam as part of a broader China+1 diversification strategy, the company had grown quickly on competitive labour costs and improving logistics infrastructure — but its quality control had not kept pace with that growth. Checking for density consistency, surface defects, seam alignment and material contamination was performed almost entirely by visual inspection from line workers. As volumes grew and the company took on more European clients with stricter defect-rate tolerances and documentation requirements, three problems became increasingly costly: inconsistent defect detection, particularly for the subtle density and compression variances that are difficult for the human eye to catch reliably across a full shift; rising rework and return rates from European buyers, some of whom had begun requesting batch-level quality documentation the company could not easily produce; and a tightening local labour market for trained quality inspectors, with turnover making it difficult to hold a consistent grading standard over time. The company had explored automation but hit a familiar obstacle — quotes from established European and North American machine-vision integrators for a customised inspection line sat well above what the investment case could justify at its scale, with a payback period too long to win board approval.

Our Mission

Evaluate whether a more cost-effective automation path existed without compromising the inspection accuracy the client's European customers were requesting — and, if so, take the client from process diagnosis through supplier selection, installation and validation, to the point where it could demonstrate consistent defect-detection performance to those customers in the format they had been asking for.

Our Approach

MAXAM ran the engagement in three phases. First, process mapping and bottleneck identification: the team spent time on the production floor establishing where defects were actually being introduced and missed, and concluded that the highest-value intervention was not full-line automation at all, but targeted inspection at two specific stations — post-moulding density and surface inspection, and the pre-packaging final check. That finding alone materially changed the size of the investment. Second, supplier identification and vetting: rather than defaulting to the premium European integrators the client had already been priced out of, MAXAM used its supplier network in China to identify machine-vision and AI-based inspection equipment manufacturers with relevant experience in foam, textile and general industrial surface inspection — adjacent categories with meaningful technical overlap to the client's requirements. Three candidates were shortlisted, put through technical calls and sample testing with client-supplied material, and negotiated on price and after-sales terms, including a service agreement covering remote diagnostics and a defined spare-parts response time for the client's region. Third, implementation and validation support: MAXAM coordinated equipment delivery, supported the client's technical team through installation and calibration — critical given the natural material variability in foam production — and helped establish a validation protocol so the client could evidence consistent defect-detection accuracy to its European customers, with documentation formatted to match what those customers had been requesting. The pattern recurs across MAXAM's client base in Vietnam, Morocco and Eastern Europe: mid-sized manufacturers competing for European contracts are held to quality and documentation standards that increasingly assume automated inspection, while achieving that standard through traditional Western equipment suppliers remains difficult to justify at their scale.
